Designing organisations to turn AI into value

The technology is only part of the challenge.

Organisations are investing in AI. The harder question is what needs to change around it.

The work

AI is moving quickly into organisations. Copilots are being deployed, people are building agents, new use cases are appearing and governance is catching up.

The technology is only part of the challenge.

For AI to create value, organisations also need to decide where to use it, how work should change, what people need to be able to do, what can be trusted, who remains accountable and what evidence justifies further investment.

That is the work I do.

AI can work technically and still fail organisationally.

A pilot can work and never scale. People can use AI regularly without materially changing the work. Governance can be comprehensive and still be difficult to operate. Teams can build dozens of agents without knowing which should become organisational capabilities. AI consumption can grow faster than the value it creates.

None of these necessarily means the AI has failed. They can mean the organisation around it has not been designed yet.

What has to remain true

01
Technology should be intuitive.

AI should make work easier, not create a permanent need for people to work around the technology.

02
Trust should be designed.

People need to know what they can rely on, what remains their responsibility and what happens when something changes or goes wrong.

03
Value should be realised.

Usage matters, but only as part of the path to an outcome. The real question is what changed because AI was introduced, and whether that change was worth the investment.
